Nobody took the markers away. Nobody told them to quit. A reward did the damage all on its own, and that quiet result is one of the most important findings in the science of motivation.

Most of the internet treats intrinsic versus extrinsic motivation like a definition to memorize. Intrinsic comes from inside, extrinsic comes from outside, moving on.

That misses the only question that actually matters when you’re trying to motivate yourself, a team, or a classroom: which kind should you use, and when will it blow up in your face? Get that wrong and your bonus program kills the passion it was meant to reward. Get it right and you build drive that runs without you. I’ve watched reward systems backfire exactly this way, so here’s the framework that turns a vocabulary lesson into a design decision.

Intrinsic vs Extrinsic Motivation, in One Paragraph

Intrinsic motivation is doing something because the activity itself is interesting or enjoyable. Extrinsic motivation is doing something because it leads to a separable outcome, like a reward, a grade, a paycheck, or avoiding a punishment.

Those definitions come almost word for word from Richard Ryan and Edward Deci, the psychologists behind Self-Determination Theory, which is the most influential research program on human motivation of the last fifty years.

The short version: intrinsic means the reward is the doing. Extrinsic means the reward is something you get for the doing. Both are real, both are useful, and they interact in ways that trip up almost everyone who tries to motivate other people.

Intrinsic Motivation, Defined

You’re intrinsically motivated when the activity is its own payoff. There’s no prize you’re chasing and no punishment you’re dodging. You’d do it anyway.

A kid building an elaborate world in a sandbox game at 1am isn’t grinding for a paycheck. A developer contributing to an open-source project for the sheer satisfaction of solving the problem isn’t waiting for a bonus. And when you read three more articles because one idea pulled you into the next, that’s curiosity running the show all by itself.

Intrinsic motivation is the strongest, most durable fuel a person can run on, because it doesn’t depend on anyone standing over them with a carrot or a stick. It’s also the most fragile, which is the whole tension of this article. You can crush it without meaning to.

Self-Determination Theory argues intrinsic motivation flourishes when three basic psychological needs are met: autonomy (I choose this), competence (I’m getting good at this), and relatedness (I feel connected to others through this). Starve those needs and intrinsic drive withers. Feed them and it grows.

Extrinsic Motivation, and Why It Isn’t One Thing

Extrinsic motivation is doing something for an outcome that’s separate from the activity. The classic examples are obvious: working the shift for the paycheck, studying for the grade, hitting the gym for the way you’ll look.

Here’s the nuance most articles skip. Extrinsic motivation isn’t a single flat category. Deci and Ryan describe it as a continuum, running from motivation that feels totally controlled to motivation that feels almost like your own.

At one end is external regulation: you act purely for the reward or to avoid the punishment. The bonus, the fine, the boss watching.

Next is introjected regulation: the pressure has moved inside you, but it still feels like pressure. You go to the gym to avoid guilt or to protect your self-image, not because you enjoy it.

Then identified regulation: you consciously value the outcome. You study hard because you genuinely care about getting into a good program, even if the studying itself is a slog.

At the far end is integrated regulation: the value has become part of who you are. You exercise because being a healthy person is simply part of your identity. It’s still extrinsic, because you’re doing it for an outcome rather than for the joy of the activity, but it feels self-directed and it holds up over time.

That continuum is the practical heart of Self-Determination Theory. Good motivation design rarely aims for pure intrinsic motivation, because that simply isn’t possible for every task. Nobody loves filing taxes. The realistic aim is to move behavior along that continuum toward the autonomous end, so the work feels chosen rather than coerced.

The Overjustification Effect: When Rewards Backfire

Now the finding that should change how you think about rewards forever.

Go back to those preschoolers. In a 1973 study at Stanford’s nursery school, Mark Lepper, David Greene, and Richard Nisbett found children who already loved drawing with felt-tip markers and split them into three groups. One group was promised a “Good Player” certificate for drawing. A second got the same certificate as an unexpected surprise afterward. A third got nothing.

Then, a week or two later, the researchers watched how much the kids drew during free play. The children who had been promised the reward drew about half as much as the other two groups, spending roughly 9% of their free time on the markers versus about 17% for the two groups that were not promised a reward in advance.

The promised reward had converted play into work. Once the certificate was off the table, the work wasn’t worth doing. Psychologists call this the overjustification effect: when you give someone an external reason to do something they were already doing for fun, the external reason can crowd out the internal one.

Edward Deci had shown an early version of this with college students and money in 1971. It was a small, early study, so on its own it isn’t the ironclad proof people sometimes make it out to be, but the effect held up as the research grew. A 1999 meta-analysis of 128 experiments by Deci, Richard Koestner, and Richard Ryan settled the pattern: tangible rewards that people expect, handed out for doing an interesting task, reliably reduced intrinsic motivation. Verbal praise and genuine positive feedback did the opposite and tended to boost it.

You’ll often hear this claim paired with the candle problem, so let me be precise, because the popular telling overshoots the evidence. In Sam Glucksberg’s 1962 experiment, a cash incentive sped people up on the easy version of the puzzle and slowed them on the hard one that needed a creative leap. That result is real, but it’s a single 1962 study carrying a very large claim, and the honest reading is that on tasks needing genuine insight, a dangled reward does not reliably help. When Extrinsic Rewards Help and When They Poison

None of this makes rewards evil. That’s the lazy read, and it costs people real results. Rewards are a tool with a specific shape, and the skill is knowing when to reach for them.

Extrinsic rewards tend to help when the task has little or no built-in appeal. Nobody is intrinsically motivated to enter data or scrub a floor, so there’s no fragile interest to protect. A reward is clean fuel for a job that would otherwise not get done.

They also help to get someone over the initial hump on an activity whose payoff only shows up after some skill is built. A small reward can carry a beginner through the awkward early stage of learning an instrument, long enough for the intrinsic joy to kick in.

And a reward delivered as honest feedback about competence, rather than as a bribe, can strengthen intrinsic motivation instead of denting it. That’s why praise for genuinely good work lands differently than a payment for showing up.

Extrinsic rewards tend to poison when the person already finds the task interesting, when the work is creative or open-ended, and when the reward is tangible, expected, and clearly contingent on doing the thing. That’s the exact recipe from the preschool study, and it’s the combination to watch for whenever you’re tempted to bolt a bonus onto work people already love.

I’ve watched this play out in gamified products more than once. Slap points and a leaderboard onto something people already enjoyed, and you can watch the joy drain out as the scoreboard quietly becomes the point. The fix is almost never a bigger prize.

There’s an honest scientific fight here, and I won’t hide it from you. In a series of meta-analyses, Judy Cameron and David Pierce (1994), later joined by Robert Eisenberger, argued the undermining effect is far narrower than Self-Determination Theory claims. The back-and-forth ran for years in the journals, and the camps still spar over how wide the effect runs. What most researchers do accept is modest and useful: tangible, expected rewards for already-interesting tasks can undermine intrinsic motivation, and positive competence feedback tends to support it.

The Octalysis View: Left Brain, Right Brain, White Hat, Black Hat

This is where I can offer you something the psychology sites can’t, because the Octalysis Framework maps this whole debate onto a structure you can actually design with.

Octalysis organizes human motivation into 8 Core Drives, and it splits them along two axes that speak directly to intrinsic versus extrinsic.

The first axis is Left Brain versus Right Brain. The Left-Brain Core Drives are Core Drive 2: Development & Accomplishment, Core Drive 4: Ownership & Possession, and Core Drive 6: Scarcity & Impatience. These are tied to logic, ownership, and goals, and they map onto extrinsic motivation. You want the points, the badge, the thing you’ll own, the reward at the end.

The Right-Brain Core Drives are Core Drive 3: Empowerment of Creativity & Feedback, Core Drive 5: Social Influence & Relatedness, and Core Drive 7: Unpredictability & Curiosity. These are tied to creativity, socializing, and curiosity, and they map onto intrinsic motivation. The activity is its own reward. You don’t need a prize to enjoy being creative or connecting with people.

One honest caveat first, because I teach these drives for a living and the tidy split can mislead. Real Core Drives blend. Development & Accomplishment can feel deeply intrinsic when the mastery itself is the joy, and Unpredictability can be weaponized as a purely extrinsic hook. Left and Right mark a center of gravity, and the edges blur. The White Hat versus Black Hat split is a different axis again, which is why Development & Accomplishment can sit on the Left and still be one of the healthiest, most sustaining drives you have.

Here’s the design insight that follows. If your entire system runs on Left-Brain Core Drives (chase the points, earn the reward, beat the clock) it will motivate people right up until the rewards stop, then collapse. That’s extrinsic motivation’s known failure mode, dressed up in game mechanics. Durable engagement needs the Right-Brain, intrinsic drives carrying real weight, so people stay because the experience itself is worth having.

The second axis is White Hat versus Black Hat. White Hat Core Drives (Epic Meaning, Development & Accomplishment, and Empowerment of Creativity) make people feel powerful, fulfilled, and in control. Black Hat Core Drives (Scarcity, Unpredictability, and Loss & Avoidance) create urgency and obsession but leave people feeling anxious and used.

Black Hat drives are not evil, and my framework insists on that distinction. Urgency, scarcity, and unpredictability are powerful, and a little Black Hat is often what gives an experience its pulse. The danger is leaning on them alone: a system built only on pressure drives spectacular short-term action and leaves people drained. That’s a separate failure from overjustification, which is a Left-Brain risk about rewards crowding out intrinsic joy, but the two rhyme, because a system can post great numbers this quarter and still hollow out the motivation it runs on. The reason this matters: you can build something that engages through fear and compulsion, or through meaning and mastery, and both will show great numbers this quarter. Only one of them still has users who feel good about it a year later. This is the difference between a system people love and a system people can’t quit but resent, and it’s the deeper point running under the whole intrinsic-versus-extrinsic question. How to Build Intrinsic Motivation

So how do you actually grow the intrinsic kind, in yourself, a team, or a classroom? Self-Determination Theory gives a clear answer: support the three basic needs of autonomy, competence, and relatedness. Here’s what that looks like in practice.

Support autonomy. Give people real choice in how they do the work. Offer a genuine reason when you have to ask for something, instead of just issuing the order. Cut the controlling language: “you have to” and “you should” quietly signal that the person isn’t in charge, and that signal alone can drain intrinsic drive. This is Self-Determination Theory you can actually put to work.

Support competence. Give specific, honest feedback about what someone is doing well, since positive competence feedback is the one form of reward the research shows reliably strengthens intrinsic motivation. Set challenges that are hard enough to be interesting but not so hard they crush the beginner. Make progress visible, so people can feel themselves getting better.

Support relatedness. Build the sense that the work connects people to each other and to something they care about. Students and employees internalize values far more readily when they feel respected and genuinely cared for by the people leading them. A team that feels like a team runs on fuel no bonus can buy.

And when you must use rewards, use them carefully. Save tangible incentives for tasks with little intrinsic appeal. Frame any reward on interesting work as recognition of good work rather than payment for compliance. Never make an expected, contingent prize the loud, obvious reason for doing something people already enjoyed, because that’s the precise move the overjustification research warns against. One lever worth stealing straight from that research: an unexpected reward handed out after the fact does far less damage than a promised one, because it never becomes the reason for showing up. In Lepper’s study, the surprise-reward kids were completely unharmed.

If you remember one line from this, make it this: figure out whether the behavior is already intrinsically rewarding before you attach anything to it. If it is, protect that. When it isn’t, a well-designed reward is exactly the right tool.
