Every behavioral framework conflates actions with motivations. This is why a restaurant designer who understands Core Drives builds a Michelin-star experience while a designer who sees 'food' designs a cafeteria.
Here’s a question that separates amateur behavioral designers from experts: when someone says “people need to eat,” what is the correct design response?
If your answer is “provide food,” you’re thinking like a cafeteria manager. If your answer is “which Core Drives should the eating experience activate?” you’re thinking like a Michelin-star restaurant designer.

The Cafeteria Problem: When Frameworks List Actions Instead of Motivations
I’ve spent two decades studying why people do what they do. And in that time, I’ve noticed that most behavioral frameworks make the same category error: they list things people DO alongside reasons people DO things, as if these are the same category.
Take Juergen Appelo’s 24 Drives of Human Behavior. It’s a thoughtful framework. But look at the list closely: it includes “curiosity” (a motivation), “creativity” (a motivation), and also “food/eating” (an action), “exercise” (an action), and “rest/sleep” (an action).
“Eating” is not a drive. Eating is something you do. The question a designer should ask is: why are you eating right now?
Are you eating because you’re about to collapse from starvation? That’s Core Drive 8: Loss & Avoidance. Are you eating because your friends called and said “let’s grab dinner”? That’s Core Drive 5: Social Influence & Relatedness. Are you eating because there’s a new sushi restaurant that only serves 12 people per night? That’s Core Drive 6: Scarcity & Impatience. Are you eating because you’re bored and keep opening the fridge to see what’s new? That’s Core Drive 7: Unpredictability & Curiosity.
A restaurant designer who understands this doesn’t just “provide food.” They design a Michelin-star experience that activates the right Core Drives around the action of eating.
A restaurant designer who thinks “eating is a human drive” designs a cafeteria.
Mapping Appelo’s 24 Drives Against Octalysis
To show exactly how this plays out, let me walk through Appelo’s entire framework and map each “drive” to the Octalysis Framework. Some map cleanly. Some require combinations. And some aren’t drives at all.
The Clean Fits: Motivation Maps to Motivation
Several of Appelo’s entries are genuine motivations that map directly to a single Core Drive.
Spirituality maps to Core Drive 1: Epic Meaning & Calling. Faith, higher purpose, the pursuit of enlightenment. These are things people sacrifice their livelihoods for. When someone gives up a lucrative career to become a monk or devotes their life to a cause, that’s CD1 in its purest form.
Meaning also maps to CD1. The mapping is direct.
Curiosity maps to Core Drive 7: Unpredictability & Curiosity. The desire to know what happens next, to discover something new.
Creativity maps to Core Drive 3: Empowerment of Creativity & Feedback. The need to create, to express, to see the results of your creative choices.
Freedom also maps to CD3. This one surprises people. But freedom, at its motivational root, is about meaningful choice and autonomy. When you have true freedom, you can try different strategies, explore different paths, and see what happens. That IS creativity and empowerment.
Competence maps to Core Drive 2: Development & Accomplishment. The sense of mastery, of growing, of feeling capable.
Ownership maps to Core Drive 4: Ownership & Possession. The mapping is direct.
Safety/Security maps to Core Drive 8: Loss & Avoidance. You act to prevent bad outcomes. And here’s the uncomfortable truth: if all you do in life is chase safety, you live in a constant state of fear. That’s why safety is a Black Hat motivator. It’s powerful, but it doesn’t make you happy.
The Combo Fits: One “Drive” Requires Multiple Core Drives
Recognition maps to CD2 + CD5. Think about it: accomplishment alone in a vacuum isn’t recognition. You could climb Everest, but if nobody witnesses it, you didn’t get “recognized.” Recognition requires both the feeling of achievement (CD2: Development & Accomplishment) AND the social witnessing of that achievement (CD5: Social Influence & Relatedness).
Justice is where Appelo’s framework starts to show its seams. “Justice” actually contains at least three completely different motivations:
- Poetic justice, the feeling that the world should be fair: that’s CD1 (Epic Meaning). “I don’t even care if I’m personally better off. If bad things happen to evil people, the world is a better place.” That’s a meaning-driven motivation.
- Getting even after being humiliated: that’s CD8 (Loss & Avoidance). You’re trying to recover something that was taken from you.
- Getting respect from others: that’s CD2 + CD5. Which is really just recognition reworded.
Appelo groups “esteem and respect” with “vengeance” under the single label of “justice.” But these are different motivational engines. Grouping them tells a designer nothing useful.
Influence also splits depending on what’s being influenced. Making meaningful choices over your environment is CD3 (Empowerment). Influencing other people is CD5 (Social Influence). A political leader and an artist both exercise “influence,” but through completely different motivational pathways.
Family, Friendship, Acceptance, Loyalty, Intimacy all fall under Core Drive 5: Social Influence & Relatedness. But here’s the critical distinction most frameworks miss: acceptance, loyalty, and intimacy are the actual drives. Family and friendship are the contexts where you seek them.
You could have family but not acceptance. Think of the person who goes home for the holidays and feels like an outsider at their own dinner table. You could have friendship but not intimacy. Think of the colleague you’ve known for ten years but never had a real conversation with. The context is not the motivation.
Appelo’s Certainty Paradox
Appelo lists “Certainty” as a drive. The need for an organized, stable, predictable environment. But certainty isn’t actually a drive itself. It’s what happens when other drives are either satisfied or threatened.
When a website makes you feel smart and guided, where every step is clear and you know exactly what’s happening, that feeling of certainty comes from CD2 (Development & Accomplishment). You feel competent.
When the need for certainty comes from a fear of chaos, of things falling apart, that’s CD8 (Loss & Avoidance). You’re not seeking certainty because it’s inherently rewarding. You’re seeking it because the alternative terrifies you.
When it manifests as organizing your possessions and environment, putting everything in its place, that’s CD4 (Ownership & Possession). You’re curating and controlling what’s yours.
Certainty is the outcome. The Core Drive beneath it changes depending on the person and the situation. A framework that calls certainty “a drive” gives a designer no useful information about what to build.
The Beauty Problem
This is one of my favorite examples because it shows how something that feels like a single motivation is actually a cluster.
When I go to a museum, I don’t feel the artwork is special until someone explains the story behind it. That’s CD1 (Epic Meaning). The painting itself hasn’t changed, but now it has a narrative that connects to something larger.
Owning a rare piece of art? CD4 (Ownership) + CD6 (Scarcity). You don’t just own something beautiful. You own something nobody else can have.
The curiosity of walking through a gallery, not knowing what you’ll see next? CD7 (Unpredictability).
Beauty in relationships follows the same pattern. When couples first get together, there’s CD5 (social connection), CD7 (curiosity about this new person), even CD6 (the feeling that this person chose YOU). Years later, they’re still equally beautiful. But the curiosity is gone. The social appreciation has faded into routine. The scarcity has evaporated. What changed wasn’t the beauty. What changed was the motivational cluster around it.
“Beauty” doesn’t map to one Core Drive because it isn’t one motivation. It’s always driven by a combination, and the combination changes based on context.
The Critical Category Error: When Actions Masquerade as Drives
Now we reach the most important part of this analysis. Several entries in Appelo’s 24 Drives aren’t motivations at all. They’re desired actions that got mislabeled as drives.
Food and Eating
I touched on this in the introduction, but let me go deeper. Most people reading this post aren’t eating to avoid death. The survival-level motivation (CD8) exists, but it’s rarely the dominant driver for people in developed countries.
What actually makes me overeat? I just want to try all these different things. That’s CD7: curiosity-driven eating. Nir Eyal talks about the fridge example: you open the fridge, close it, open it again ten minutes later hoping something new appeared. Nothing about that behavior is driven by hunger.
Social eating is CD5. “Hey, let’s grab dinner” is a social activity that happens to involve food. Scarcity-driven eating is CD6: “This restaurant has a three-month waitlist, I have to try it.” Taste pleasure is CD9: Sensation (the hidden ninth Core Drive I sometimes discuss for physical/sensory motivations).
A great restaurant optimizes for all eight Core Drives around the action of eating. They create scarcity (limited reservations). Social experiences get built in (communal tables, shareable plates). They trigger curiosity (tasting menus where you don’t know what’s coming next). They offer accomplishment (learning to pair wines, earning your way through the spice levels). The action is eating. The design is purely motivational.
Health
Health is not a motivation. For most people, health is predominantly CD8 (Loss & Avoidance), and only when things go wrong.
When you’re healthy, you don’t think about health. People only take serious health action when they get sick, when the doctor gives them scary news, when they feel their body declining. That’s loss avoidance in its clearest form.
The minority who proactively pursue health have been educated to reframe it. They treat it as CD2 (a growth game: “I ran 5K today, next week I’ll do 7K”). They treat it as CD4 (improving personal well-being: “this body is mine and I’m investing in it”). They treat it as CD3 (experimenting with diets and exercise strategies: “what happens if I try intermittent fasting?”).
But those people had to learn to see health through those lenses. The default motivational state for health is: “I’ll deal with it when something goes wrong.” Calling health “a drive” misses all of this.
Exercise and Physical Activity
Here’s the thought experiment that proves exercise is an action, not a motivation. If exercise wouldn’t make you healthier AND wouldn’t make you more attractive, most people would still play sports (for social connection, competition, and fun) but would not exercise in a gym.
The gym works when it activates real Core Drives. CrossFit exploded because of CD5 (community) and CD2 (constant measurable improvement). Peloton works because of CD5 (leaderboards, group rides) and CD6 (limited-time challenges). A person running alone on a treadmill at 6am is usually driven by CD8 (avoiding the groggy, unhealthy feeling) or CD2 (the satisfaction of hitting their goal).
The action is the same. The motivational engine beneath it varies completely from person to person.
Sex
Motivated by CD9 (sensation and physical pleasure), CD5 (intimacy and human connection), CD6 (exclusivity: this person chose me), and CD7 (curiosity and novelty). Listing “sex” as a drive tells a designer exactly nothing about which of these engines to activate.
Rest and Sleep
This might be the clearest example. Little kids are exhausted but refuse to sleep. They don’t have a “drive to sleep.” They just eventually collapse because their body forces it.
That’s not motivation. That’s biology overriding behavior. When your body forces you to fall asleep, that’s no more a “drive” than getting knocked unconscious. If someone punches you and you pass out, nobody would call that a “motivation.”
When rest IS motivationally driven, it’s usually CD8: you rest because you HAVE to, because the alternative (continuing to push through exhaustion) feels worse than stopping. It’s avoidance, not desire.
Saving Money
Why do you save? CD8: security against bad times. CD2: watching the number grow becomes a game (this is why some wealthy people keep accumulating long past any practical need). CD4: protecting and growing what’s yours.
A financial app that treats “saving” as a single motivation will design a basic savings account. A financial app that understands the Core Drives behind saving will gamify the growth (CD2), create scarcity around special savings opportunities (CD6), and build social comparison features (“you’re saving more than 73% of people your age” is pure CD5).
The Missing Drive: Where Is Scarcity?
Here’s something I find fascinating about Appelo’s framework: there is no entry that maps to Core Drive 6: Scarcity & Impatience.
Scarcity is one of the most powerful forces in human behavior. People don’t care about something at all, then there’s scarcity (you’re only allowed to do this three times, there are only five in the world), and suddenly they have an overwhelming need to do it. Nothing else changed. No new information, no social pressure, no personal growth. Just scarcity.
A framework that claims to map “24 Drives of Human Behavior” and doesn’t include scarcity has a significant blind spot. It would be like a periodic table of elements that forgot oxygen.
Beyond Motivation: How Ability Barriers Map to Anti-Core Drives
This analysis connects to something I’ve been developing around BJ Fogg’s Behavior Model (B=MAP: Behavior equals Motivation times Ability times Prompt).
Fogg identifies six “elements of simplicity” that represent ability barriers. These are forces that push AGAINST behavior. When I map them to the Octalysis Framework, they reveal themselves as anti-Core Drives: the motivational mirror image.
Time, Money, and Physical Effort all map to Anti-CD8. They represent losses you must endure to take action. Every minute spent, every dollar paid, every calorie burned is something taken from you. When these barriers are high, Loss & Avoidance works against you instead of for you.
Brain Cycles (confusion) maps to Anti-CD2. The opposite of feeling accomplished and smart is feeling confused and incompetent. When a process makes you feel stupid, that’s not just a usability problem. It’s the destruction of Development & Accomplishment motivation.
Social Deviance maps to Anti-CD5. When taking an action would make you look weird, when it violates social norms, Social Influence pushes against the behavior. I’d argue this is actually lowered motivation, not lowered ability. You can do the thing. You just won’t, because the social cost is too high.
Non-Routine maps to Anti-CD8. We avoid change because change represents potential loss. And here’s the flip: when something IS routine, you often need motivation to STOP doing it, not to continue. The habit itself carries you forward through pure inertia.
The Three Trigger Types Through an Octalysis Lens
Fogg’s three prompt types also gain depth when viewed through Octalysis.
A Spark (for someone who has ability but lacks motivation) should be a Black Hat trigger. CD6 (scarcity: “only 3 spots left”) or CD8 (loss: “your trial expires tomorrow”). These create urgency because White Hat triggers don’t work here.
A Facilitator (for someone who has motivation but lacks ability) reduces friction. Discounts, setup wizards, personal counselors. These don’t add motivation. They remove the anti-Core Drives blocking the path.
A Signal (for someone who has both motivation and ability but simply forgot) seems like the easiest case. But here’s the key insight: if the underlying motivation is White Hat (CD1, CD2, CD3), even signals don’t reliably work. You want to work out. A notification says: “Time to work out!” You think: “Yes, I want to! I’ll do it later.” And you don’t. Because White Hat motivation has no urgency. You feel good about the intention, and the intention itself satisfies the drive enough to delay action.
That’s why the most effective reminder systems pair signals with a touch of Black Hat: “You’ve missed 3 days in a row” (CD8) or “Your streak will break if you skip today” (CD8 + CD2). The signal alone isn’t enough when the motivation is purely aspirational.
Why This Distinction Changes Everything You Design
If you’re a product designer, a game designer, a UX professional, or anyone building systems that humans interact with, this matters more than almost anything else in behavioral science.
When someone presents a framework that lists “eating, exercising, sleeping, and saving money” alongside “curiosity, creativity, and competence,” they’re giving you a shopping list mixed with a recipe. The shopping list tells you what people do. The recipe tells you why they do it. You can’t design with a shopping list. You can only design with a recipe.
The Octalysis Framework operates at the WHY layer. Every human action, no matter how simple or complex, is powered by some combination of the 8 Core Drives. Knowing which drives are active tells you exactly what to design. Knowing the action alone tells you nothing.
When a client says “we need people to exercise more,” the correct response is not “let’s build an exercise app.” The correct response is: “Which Core Drives should the exercise experience activate for your specific users? Are we building social accountability (CD5)? Measurable progress (CD2)? Scarcity-driven challenges (CD6)? Creative freedom to design their own routines (CD3)?”
That’s the difference between a cafeteria and a Michelin-star experience. Same action. Completely different design. And the difference comes entirely from whether you’re designing at the WHAT level or the WHY level.
